Cyberattacks have become an all-too-prevalent reality in today’s business landscape. In fact, cyberattacks increased by 38% in 2022 alone. This means every company should have a cybersecurity plan in place to prepare for the worst, in case it happens.

With the cost of an average business data breach now reaching a staggering $4.35 million, no organization can afford to let its guard down. And because hacks can affect every area of operations, from the top down, it’s vital to build awareness among employees to ensure that they understand the consequences and take an active role in protecting your organization’s assets.

Here’s how to get your team on board with new policies to ensure your company remains safe against threats. The right kind of motivation can work wonders.

7 Ways to Get Employees to Care About Cybersecurity

1. Start With New Hires

Get people to pay attention to cybersecurity policies right from the beginning of their tenure with your company. The onboarding process is a great time to explain your procedures to new hires. This helps employees feel more confident about their workplace, and they’ll be better prepared for any threats that occur while they’re still getting used to organizational practices.

People tend to pay more attention to policies and procedures during onboarding than if they’ve been on the job for a while. Once you develop a cybersecurity plan, inform new hires of everything they need to know about the procedures, as well as the regulations they need to follow to keep the company’s information safe and secure. And whenever you update existing methods or policies, don’t forget to inform current employees about these changes, so everyone is on the same page.

2. Conduct a Simulated Run-Through

There’s no better way to practice cybersecurity policies than by simulating an attack. Your team can discuss what to do if a hack actually occurs, so everyone is prepared for real threats before they occur.

Before the “drill,” be sure to inform everyone on the team that you’ll be running a test case, so they won’t become overly stressed about the exercise. Be sure to emphasize that this is an opportunity for everyone to learn. If you give them a break from their usual work patterns to focus on the simulation, they’re likely to be more invested in learning how to prevent an actual cyberattack from occurring.

3. Evaluate Remote Work

Many people love remote work. However, it isn’t necessarily the safest or most reliable way to ensure everyone is following your cybersecurity rules. In fact, more than half of employees under 30 make more cybersecurity mistakes when working from home. That means it’s especially vital to communicate the importance of maintaining consistent security practices when working outside the office. In particular, teams that work with sensitive information should be provided with all the tools and training needed to ensure data is handled properly.

Alternatively, instead of having your entire team work on a fully remote basis, you may prefer to build a hybrid schedule, where team members work onsite at least a few days each week, so everyone is comfortable following cybersecurity procedures.

You can increase remote work flexibility once it’s clear that everyone understands cybersecurity policies and practices. However, the key is to ensure that everyone on your team understands the plan and proactively adheres to the rules, regardless of whether they’re working onsite or in a remote environment.

4. Incentivize Continuous Training

Perhaps you don’t want to schedule discussions with workers about various cybersecurity measures. Instead, offer a continuous training program with resources employees can review at their convenience.

To ensure everyone engages with training, completes the materials, and understands the content, offer incentives that entice people to work through all of the information. Financial incentives make great motivators. A small monetary bonus may be enough to encourage everyone to read through the resources and implement the security tactics they learn. And to reinforce the learning process, be sure a manager or cybersecurity team member is available to answer any questions that arise as people complete their training materials.

5. Conduct Evaluations With Rewards

Nothing motivates people like rewards. Offering bonus incentives can get employees motivated and engaged with your policies, and keep them interested in future program adjustments. Next time you evaluate or audit your business’s cybersecurity habits, issues and practices, consider rewarding people who have gone above and beyond to follow your policies.

Ideas for rewards include extra vacation time, restaurant gift cards or opportunities to leave work early on Fridays. These are simple gestures, but they can go a long way to gain attention and compliance.

6. Implement Mandatory Password Changes

It’s harder for cybercriminals to hack into your accounts when you have good, strong passwords you change regularly. Nearly every company deals with sensitive information these days, so it is essential to lock down every account.

To keep everyone in check, mandate a password change every few months, and ensure employees use unique letter and number combinations that aren’t attached to other accounts. Over time, your team members should anticipate these procedures and treat them as an accepted business routine.

7. Communicate the Risks

Think about what is at risk if your company is hacked. Small businesses must be especially careful, because they’re targeted by about 43% of all cyberattacks.

But no matter what your company size, how you deal with cybersecurity threats or information breaches can significantly affect your brand’s perception. That’s why it’s so important to be mindful of the message you convey in your policies and actions.

When a breach occurs, businesses that don’t handle the fallout well are likely to lose customers and clients. You can prevent this by having a streamlined system of recovery procedures in place. For example, you’ll need a plan for breaking the news to key parties, getting your brand back on track, and taking steps to improve your current systems.

It’s important to get ahead of this kind of problem by ensuring that your whole team is on the same page about risks, and wants to work together to keep your company and its assets as safe as possible.

Bottom Line: Prioritize Your Company’s Safety

Cyberattacks are on the rise. That means you can’t afford to ignore the real risks to your business data and systems. Start by emphasizing the risks of lackluster security. Ensure that every employee is aware of the risks, including how a security breach could affect their job. Making it personal may be what you need to ensure compliance.

Once you offer incentives, explain the importance of maintaining good practices, and illustrate how to practice cybersecurity on an ongoing basis, employees are more likely to change how they work. If you consistently emphasize the value of cybersecurity to your business and your customers, your entire team should soon follow suit.

Welcome, Alex! How do you define a people-centered approach to organizational design?

For a truly human-centric organization, we need to understand how people actually operate in the context of getting work done. Historically, we haven’t done that. We’ve thought in terms of org charts, business units, profit centers, and vertical silos.

But people are our greatest asset. And they’re social. The dynamic, cross-functional way people actually work doesn’t show up on org charts.

So to optimize people as an asset, we need to make sure everyone is seen, heard, valued, supported. That means moving away from analyzing org chart boxes and looking through the lens of humans working together.

Finding Hidden Influencers
You say teams rely heavily on “stealth influencers.” Could you tell us more?

As the head of people at a rapidly growing tech company in 2014, I wanted to see who was actually working together in real time. So I asked our engineers to connect our internal systems and create an org graph.

Soon it was clear that we had been over-celebrating those who were good at promoting themselves. Meanwhile, we were under-recognizing quieter “non-leaders” who were actually stronger influencers.

It was humbling. But that was the beginning of a solution to an important problem in the corporate world.

Tech’s Role in a People-Centered Organization

How can technology help leaders build a more people-centered organization?

We all know people are a company’s biggest asset. At most companies, 75-85% of expenses involve things like payroll, office space, travel and entertainment.

But people are also our biggest liability. We see this when cultures go sour and top performers start leaving. It becomes hard to attract talent and this can cripple a company.

But truly knowing your people and how they work is like a superpower. For example, one of our customers is going through significant change management. In this company of 1000 people, we identified only 24 people who are driving about 50% of employee sentiment and engagement.

So we’ve worked with senior management to target their interventions through that group of influential people. Now we’re seeing a massive and very measurable positive effect.

Should You Cut Your Learning Budget in a Downturn?

At some point, every organization will face an economic downturn. It could be a global recession or a serious slump in one of the industries you serve. Regardless, too many organizations jump to the wrong conclusions too quickly. They slash investment in employee development to save on variable expenses. But cutting a learning budget in haste can lead to much more severe business damage over time.

That’s why smart leaders embrace a long-term growth mindset before, during, and after a downturn. It’s why they double down on developing their people, even when times are tough. And as a result, these organizations don’t just survive. They thrive.

Learning: Strength in a Downturn

Wondering how some businesses actually flourish during difficult economic times? Take a look at the research. During the recessions of 1980, 1990, and 2000, a small minority of companies (9%) showed strong performance. In fact, they outperformed competitors by at least 10% in sales and profit growth.

What was their secret? In part, they invested in helping employees make better-informed decisions, improve their responsiveness, and adapt more quickly. What was the common denominator beneath these improvements? Learning. People needed the right knowledge and skills to pursue new roles, embrace new tasks, work more resourcefully, and make more effective decisions.

That’s why organizational learning is critical during a downturn. Yet ironically, L&D is often among the first departments that suffer when budgets are cut. It’s time for learning leaders to challenge this practice. Because employee development is not just a nice-to-have option when times are good. It is actually a powerful way to increase productivity, retention, and competitiveness — especially during uncertain economic times.

Flip Your Perspective

A downturn often brings uncertainty and fear. But seeing it instead as an opportunity for growth and differentiation can help your organization position itself as a market leader when recovery eventually comes. Preserving your learning investment can help your people do exactly that. If you cut back your learning budget now, you will hinder your future success.

I might be preaching to the L&D choir. But this is a vital message to spread far and wide across your senior stakeholders. Why? Chances are, the learning budget has already been slashed in each of your competitors’ organizations. If so, you can plant seeds now that can eventually grow into a competitive advantage.

Build the Case for a Sustained Learning Budget

To communicate effectively with executive stakeholders and colleagues, focus on understanding their unique priorities, fears, and challenges. For example, issues that matter to your CFO won’t necessarily be what keeps your CHRO up at night.

Department heads can be a goldmine of insight into high-priority projects, as well as the skills needed for successful outcomes. Partnering with these leaders increases buy-in. And with more voices supporting you, the less likely your learning budget will be cut.

Internal partners can also help you define learning programs that will have a deeper impact on your business. For example, when Capital One implemented a new cloud-based digital transformation, senior learning leadership worked closely with the CIO to define and develop required skills, assignments, and content.

Align Learning With Business Success Metrics

During a downturn, leaders are laser-focused on return on investment (ROI). To avoid seeing your budget hit the cutting room floor, L&D should focus on business metrics that show how learning contributes to the top and bottom line. When you show evidence that learning boosts performance, productivity, and operational efficiency, your C-Suite will think twice about trimming your funding.

Again, partnering with other departments can help uncover relevant data that may not be available in your learning system. For instance, you could link learning behavior with business data such as sales leads, onboarding time, or customer satisfaction scores.

The more directly you tie learning content and consumption patterns with business readiness and productivity metrics, the better. It’s even better if you can prove your learning strategy delivers a tangible business impact at a lower cost than a legacy learning system or process.

Make Every Dollar Count

Ericsson is a good example of this strategy in action. When investing in a new online learning system, the L&D team found that course completions rose by 62%, while the cost of operating the learning technology ecosystem fell by half.

At the same time, business units saw a 41% increase in ethical practices, with 97% of employees completing new anti-corruption training within two months of launch. This was a month faster than previous campaigns with higher completion rates.

In addition, the L&D team discovered that the number of workers who learned Ericsson’s five company-critical skills (5G, artificial intelligence and machine learning, collaboration, sales, and automation) increased by 14%.

Address Employee Uncertainty

A final point you can make to your C-Suite involves the human aspect of thriving in a recession. Make no mistake, your people are feeling very vulnerable right now. If they think their jobs and livelihoods are at risk, they cannot do their best work.

People may need to expand their workload in the wake of hiring freezes or layoffs. They may need to switch to another role, team, or project to keep your business operating smoothly. Or, they may have extra capacity when a project is canceled or delayed.

All of these situations affect employee wellbeing and performance, especially if people don’t feel equipped to perform well. In fact, nearly 60% of workers say a lack of confidence in their skills makes their job more stressful, and nearly 40% believe their mental health suffers as a result.

Offering a tailored learning plan with clear career growth opportunities that extend beyond the immediate downturn can have a huge influence on an employee’s perception of job security.

The Marketplace Values Skilled People

Companies that treat their people well during a downturn are building lasting loyalty and a strong employer brand that can pay off over time. For L&D, actions you take now to preserve your learning budget can directly influence your organization’s ability to attract and retain talent in the future.

This is also a strong confidence signal to those outside of your company. It shows prospective customers, analysts, influencers, and investors that you understand this is just a moment in your business lifecycle, and that you’re preparing your workforce for the inevitable upturn.

After all, if your people aren’t prepared with the right skills when the opportunity arises, your business won’t be able to seize the day. In fact, if you wait to upskill your people when a recovery begins, you’ll be too late. Others who invested in learning during the downturn will lead.

Grow Now, Lead Later

Historically, some of the most innovative and inspiring businesses continued to grow during downturns because their leaders understood that opportunities don’t necessarily come during good times. Tough times present challenges that can force you to rethink processes, reskill your people, and develop a competitive edge while other companies may pause.

Learning is crucial in all economic climates, but especially in uncertainty. Skills are the building blocks for your future. You don’t want to cut back on them and find yourself without a springboard to success when the going gets better. For the kind of business impact that will stand the test of time, resist the temptation to cut your learning budget. Instead, double down — the sooner the better.

WOTC Prescreening Employer Tax Credit Compliance

The WOTC and Prescreening: How Employers Can Stay in Compliance and Reap the Benefits

The WOTC (Work Opportunity Tax Credit) offers businesses a tremendous opportunity for tax credits based on hiring. But for organizations to participate and leverage the advantages of this federal program, they have to be in compliance. That means prescreening applicants. Given the recent update released by the IRS that clarifies the need to prescreen, the time is now to learn more.

As with so many complex tax credits and other regulations today, successfully navigating them requires not only understanding how to stay within the bounds, but then how to create a process to make it part of your hiring system.

A Tax Credit and a Boost

The Work Opportunity Tax Credit (WOTC) was first introduced in 1996. Since then it’s gone through a number of changes and extensions, including incorporating a credit for long-term welfare recipients in 2006. It’s authorized to stay in effect until December 31, 2025, so it’s anything but a flash in the pan: it’s a well-institutionalized regulation.

It’s designed to be both a tax credit for employers and a boost for employees, a combination of business advantage and social good. Companies who hire those American job seekers who consistently face barriers to employment can see up to $9,600 per employee — depending on a number of factors. In turn, qualifying new hires get the chance to break free from depending on government assistance and become self-supporting, steady earners and contributing taxpayers.

Leveraging the WOTC means respecting it: in its intent, the WOTC is designed to lift the barriers to employment among specific groups, and that’s why it includes specific criteria for compliance. It’s also opening up wider talent pools for employers at a time when hiring is tight, to say the least — and this should be seen as an added opportunity.

For larger companies that hire in numbers, it could be a windfall if done right. For smaller businesses it can make a tangible difference in a hiring budget: for every 4 or 5 new hires who fit within the target group, you may have the means to hire another employee as well.

Who Qualifies

Employees need to belong to a list of targeted groups, as specified by the IRS, and jobs must entail a minimum of working hours. Pay attention to the descriptions as well as the durations specified in each (adapted here):

 

Qualified IV-A Recipient:

  • A member of a family that receives state assistance under IV-A of the Social Security Act providing Temporary Assistance for Needy Families (TANF)
  • Assistance must be received for any 9 months during the 18-month period, ending on the hiring date.

Qualified Veteran: 

  • A member of a family that receives assistance under the Supplemental Nutrition Assistance Program (SNAP) (food stamps) for at least a 3-month period during the 15-month period, ending on the hiring date, or
  • Unemployed for a total of at least 4 weeks (consecutive or not), but less than 6 months in the 1-year period, ending on the hiring date, or
  • Unemployed for a total of at least 6 months (consecutive or not) in the 1-year period ending on the hiring date, or
  • Entitled to compensation for a service-connected disability and hired not more than 1 year after being discharged or released from active duty in the U.S. Armed Forces, or
  • Entitled to compensation for a service-connected disability and unemployed for at least 6 months (consecutive or not) in the 1-year period ending on the hiring date.

Qualified Ex-Felon:

  • Hired within a year of either being convicted of a felony, or
  • Released from prison for the felony.

Designated Community Resident (DCR): 

  • At least 18 and under 40 years of age, with a principal residence either in an Empowerment Zone (EZ) or
  • A Rural Renewal County (RRC).
  • The WOTC credit doesn’t cover wages paid or incurred for services performed while the person lived outside of an EZ or RRC. (You can find the latest list of EZ and RRC designations here.)

Vocational Rehabilitation Referral: 

  • Has a physical or mental disability and was referred to the employer while receiving or upon completion of rehabilitative services under:
  • A state plan approved under the Rehabilitation Act of 1973, or
  • An Employment Network Plan under the Ticket to Work program, or
  • A Department of Veteran Affairs program.

Qualified Summer Youth Employee:  

  • At least 16 but under 18 years of age on the hiring date or on May 1 (whichever is later), and
  • Only working for the employer between May 1 and September 15 (not employed prior to May 1) and
  • Lives in an Empowerment Zone (EZ).

Qualified Supplemental Nutrition Assistance Program (SNAP) Benefits Recipient:

  • At least 18 but under 40 on the date of hire, and
  • A member of a family that received SNAP benefits for either the last 6  months or at least 3 of the last 5 months.

Qualified Supplemental Security Income (SSI) Recipient:

  • Received SSI benefits for any month ending within the 60-day period that ends on the hire date.

Long-Term Family Assistance Recipient: 

  • At the time of hiring, is a member of a family that meets one of the following conditions:
  • Received assistance under an IV-A program for a minimum of the prior 18 consecutive months, or
  • Received assistance under an IV-A program for a minimum 18-month period beginning after 8/5/1997, and it has not been more than 2 years since the end of the earliest of such 18-month period, or
  • Ceased to be eligible for assistance under an IV-A program up to but no more than 2 years before because a federal or state law limited the maximum time those assistance payments could be made.

Qualified Long-Term Unemployment Recipient: 

  • Unemployed for not less than 27 consecutive weeks at the time of hiring
  • Received unemployment compensation during some or all of the unemployment period.

How to Certify

Eligibility for WOTC is not as simple as just hiring a member of one of these underrepresented talent pools and receiving a credit. As with many federal programs, the devil is in the details — and you can’t certify after the fact.

The IRS recently published additional guidance that clarifies the need to prescreen, and how to do it. As the update notes, “​​To satisfy the requirement to pre-screen a job applicant, on or before the day a job offer is made, a pre-screening notice (Form 8850, Pre-Screening Notice and Certification Request for the Work Opportunity Credit) must be completed by the job applicant and the employer.

To reiterate, both employer and job applicant need to complete Form 8850 in advance. Certification has to happen before you can claim this tax credit, which means establishing that the employee you hired is indeed a member of one of the targeted groups on the list.

And there’s more: employees in the targeted list qualify as long as they work at least 120 hours — any less, and the hire isn’t in compliance. Employers also can’t claim the tax credit for rehired employees (it’s not that much of a stretch to imagine that some employers might think they could rehire an employee in order to certify them for the WOTC).

While the maximum credit is $9600 for an eligible employee, the amount of credit an employer receives depends on the WOTC target group identified, as well as how many hours the employee works:

  • If the employee works at least 400 hours during the first year of employment, the tax credit equals 40% of the employee’s qualified wages.
  • If the employee works less than 400 hours but at least 120 hours, the credit equals 25% of the employee’s qualified wages.
  • Eligible employees MUST work a minimum of 120 hours to qualify.

Reading Between the Lines

It means something that the IRS releases an update clarifying its rules on prescreening. Clearly, there were issues being found in terms of when employers were screening: noncompliance was on the radar. Compound that with wanting to increase participation in the program, and likely a decision was made that it was time to set the record straight. Again, complying with the WOTC could mean a major windfall for a larger employer and a key difference in the budget for a smaller one.

But many employers may have been caught in a blind spot. Some have been customarily conducting certain screening processes post-hire, considering the practice a viable shortcut. The intention may be to assume the new employee qualifies, since there has been some due diligence on the part of the employer already. Another assumption may be that by certifying after the hire is complete, the credits will come sooner. But both approaches are wrong.

For one thing, Form 8850 covers specific information in a specific way in order to certify a hire — and as such, is far more effective in terms of fact-finding for WOTC compliance. From an HR standpoint, since both employer and job applicant need to fill out the form, there may be more incentive for the applicant to get all the information right if it helps boost their getting hired. And minor missteps can really add up, putting companies at greater risk, and great costs stemming from an accumulation of noncompliant hires.

Getting the Process Right

Simply making the shift to when an employer conducts screening and sends in their certification request, and then keeping clear and adequate records to stay in compliance would make all the difference. Here’s what you need to know:

Recruit potentially eligible candidates through the state workforce agency (SWA) or the local employment office. Then, screen them: the applicants need to answer the questions on page 1 of IRS Form 8850 on or before the job offer date. 

If the applicant is eligible (they qualify for one of the WOTC target groups), the next step is up to the employer. Employers must sign and submit the IRS Form 8850 — as well as Department of Labor (DOL) ETA Form 9061 or 9062 to the state workforce agency (SWA) within 28 calendar days of the new hire’s start date. 

Keep careful records of hours worked and qualified wages paid. Remember: WOTC-certified employees need to work at least 120 hours in the first year of hire.

Claim the tax credit using IRS Form 5884, and make sure you have not only accurate records but copies of all the forms and supporting documents submitted to the SWA. Keep tracking your employee’s hours in case the IRS wants to conduct an audit.

Better Practices, Better Results

Remember: audits potentially contributed to the IRS’ decision to publish an update with clarifying language on the need to prescreen. It’s clear some employers weren’t being compliant. The line in the sand has already been drawn. But it’s also possible that not all employers are aware of the ramifications of being out of compliance with the WOTC.

Not only does post-screening forfeit initial benefits, but there’s an overall risk of having the WOTC credit revoked if an employer is found to have systematically not complied with prescreening requirements. In a big company that is always hiring, that could be a disaster.

The solution isn’t to hope for the best here. It’s to lean on solutions that help you make the shift without adding complexity. An integrated solution can make it far easier to change a long-held process consistently across the board. But given the historic lack of clarity on compliance and why shortcuts won’t work, this may be the time to look for better guidance.

The Benefits of an Outside Provider

Consider partnering with an outsourced solution provider who has experience with prescreening. A solution provider who has a solid track record with successful prescreening will be able to create a better process that’s streamlined and efficient. They can help get your organization over the common hurdles and build better ways to ease the pain points.

Given the pressures organizations are under — from intensely competitive hiring to a need to scale and adapt within shorter windows than ever — being able to leverage the advantage of the WOTC could be a key differentiator.

Minimizing your organizational exposure to risk is never a bad idea. But having a well-run, successful, WOTC-compliant hiring program may do even more. It’s a huge boost to its employer reputation that could pay off in a steady talent pool and a great workforce.

Welcome, Ronni. Let’s dive right in. How can organizations navigate through uncertain times?

It’s a bit like driving a car. In 2021, driving fast may have been easier because the road was clear. But today it’s bumpy and cloudy. No one knows when it will end, so you need to slow down.

2023 is going to be challenging. First, read the map and then adjust your plan. How long is your runway? Do you have enough cash? Do you have enough funds to weather the coming storm?

Then look realistically at the environment. A slowdown will have an impact on your customers as well as your organization. Will you be able to generate the revenues you expect?

The Long Game

The economy will eventually bounce back. How can we prepare for that now?

It starts with your people. Invest in them. Make sure you can retain all of them. Or, if not all of them, focus on your most important people. Because you’ll want them to be with you when the tailwind comes.

And more than anything else, think positive. What goes down comes back up. So optimism is critical.

What About Layoffs?

Is there a right way to reduce headcount? How can leaders avoid damaging their company culture?

Layoffs are only one option in a CEO’s toolbox when adjusting to a difficult environment. First, you may decide to slow down hiring. If a slow down isn’t enough, then you may need to freeze hiring or freeze salary increases, or both. And if needed, the next option could be salary cuts or layoffs. One or both.

But it is important to think about the people who stay as well as those who are laid off. Retention can be affected when those who remain are expected to do the job of two people or even more.

Communication and transparency are critical to preserve your culture.

Can Flexible Work Help?

Do you think economic changes will influence where we work? 

I don’t think so. I think hybrid work is here to stay. Flexibility was a nice-to-have perk a few years ago. But the pandemic proved that organizations can deal with it.

The ultimate combination is two or three days at the office or two or three days remote. It offers flexibility, but it keeps engagement and collaboration among people.

How to Support Hybrid Work

I like the idea of finding a balance between onsite and remote work. But how can leaders accomplish this? 

It’s a journey. It will take time until we get there as a standard. But flexibility is all about what we call internally, The Three T’s:  Trust. Transparency. Teamwork.

As 2022 draws to a close, most organizations are deeply involved in planning, budgeting and forecasting for the coming year. To complete this rigorous process, leaders often invest significant time, attention and energy for weeks or even months. Yet research says more than 90% of those strategies will never be executed. How can you develop an operational plan you’ll actually use?

Today’s uncertain economic environment is prompting leaders to seek out more flexible, reliable planning tools. But there’s no need to reinvent the wheel. For decades, some organizations have relied on highly effective, affordable practices and tools based on Objectives and Key Results (OKRs).

The OKR framework is favored by fast-growing tech giants like Google, LinkedIn, and Spotify, as well as start-ups that hope to follow in their footsteps.

OKRs are a way of setting strategic goals, first at the company level. Then departments, teams and individuals align their goals with the organization in a systematic way. But this framework is much more than a simple goal format. It comes with multiple step-by-step execution best practices.

For example, consider the “check-in” step, which is usually conducted on a weekly basis. This lightweight update process keeps everyone on your team focused, informed and on-track throughout an OKR cycle. Regular check-ins also help leaders avoid becoming consumed in reactive firefighting, which is often why strategies never see daylight.

To help you succeed at OKRs, here are 7 top tips from organizations that have relied on them for years to drive performance and growth:

  • Use OKR as a focal point for debating issues and opportunities that, if solved, can move the needle. You could also consider them a blueprint for team “therapy” that creates engagement and excitement.
  • Identify meaningful, measurable outcomes (“key results”) to be sure you define success effectively. Discourage vanity metrics and “to-do list” outcomes.
  • Use KPIs to measure business-as-usual performance. Reserve OKRs for more valuable performance metrics, focused on strategic initiatives.
  • Establish aspirational goals selectively to improve focus and unlock innovative ways of thinking. OKRs let you set stretch goals without creating unnecessary stress among stakeholders.
  • Keep in mind that OKRs do not have to follow your organization chart. For example, they can be used effectively with cross-functional team initiatives.
  • Use operational processes built into OKRs to ensure that information is flowing as needed and your organization develops an executional rhythm.
  • Leverage retrospectives at the end of OKR cycles by creating positive shared learning experiences that inform future plans.

Perhaps the greatest strength of the OKR framework is its popularity. The biggest obstacles and mistakes have already been solved many times before, so common issues like these are easy to spot and avoid:

  • Sometimes, executive teams are not prepared to lead by example. Instead, they expect others to set and update goals, but they don’t manage their own. You don’t want to be one of these leaders.
  • Goals assigned to you aren’t as effective as goals you help create. To unlock stronger performance gains, get more people involved in the process. Discover together what needs improvement and support others in achieving their goals.
  • Similarly, avoid developing team OKRs in a silo. Team OKRs are much more powerful when they’re the product of cross-team discussions.
  • Too many team or individual OKRs dilute your focus. Instead, set fewer goals, each with high potential business impact.
  • Don’t treat OKR steps as optional actions. Without mandatory check-ins, you lose a single point-of-truth and people stop taking reports and updates seriously.
  • When the risks and consequences of not achieving OKRs are perceived as high you might be tempted to low-ball, but that can undermine the process. Grading OKRs and retrospectives helps you avoid this issue.
  • Setting and forgetting OKRs opens the door for business-as-usual firefighting to take over your agenda. Clearly, this jeopardizes overall performance outcomes. It’s important to commit to the OKR cycle and not skip updates or OKR meetings.

Summary

OKR is a proven goal setting framework. It can help you structure, share and execute organizational strategy, while making it easy for individuals and teams to support those goals.

Businesses that rely on OKRs typically are high-performers with traditional organization charts and cross-functional teams. But as everyone works toward aligned goals, people are more likely to identify and solve problems. And they learn from each other faster than those without OKRs.

Adopting OKRs is more than adopting a new goal format. It means you’re embracing a new way of talking about challenges and opportunities, and tracking progress towards goals and learning from experience. Welcome, Lindsey! I’m looking forward to talking with you about how organizations can drive more lasting change today. Let’s start with the concept of “gathering.” Tell us, what does this term mean to you?

I define gathering as bringing people together to match a message with a moment for a specific effect. Those of us in HR are very familiar with gatherings. They’re happening all the time, whether they’re virtual or in-person or hybrid.

They come in many forms: town halls, all-hands meetings, off-sites, retreats, conferences, classes, and new hire orientations. These are all tools we can use to communicate about change and help employees do things differently.

Connecting People with Change

Why do gatherings play such a central role in the change process?

Just like a hammer, we can use gatherings for different purposes. There are four different effects that gatherings can produce, depending on the choices we make. The key is to start with the effect you want, rather than the content you want to share.

Know Your Objective

So you’re saying we should begin at the end? Interesting…

That approach may feel a little different, but it really is a significant strategic difference that determines how gatherings can make change stick. So I teach people to diagnose and define the effect they want to achieve, and then adjust their gatherings to align with the effect they want.

What Matters When We Gather

What should we consider as we plan gatherings designed to drive lasting change?

We need to look at multiple factors. Do we know the needs of people that will attend? Do we know what they care about? What’s at stake for them? Often, as leaders, we probably know. But maybe we don’t have a sense of what employees really care about.

How Culture Fits In

You say gatherings are “culture on display.” I think that’s so powerful, Lindsey. But can you explain what you mean by that?

Especially in a remote or hybrid environment, logging into a company-wide meeting, town hall or training class is rare. Right? These are high stakes moments. Often they’re important points in an employee’s journey when everyone is  together. People are listening. They’re paying attention to what leaders say and how they’re saying it. So these are excellent moments to reinforce and build your culture.

What’s Ahead

As we look ahead to the post-pandemic era, what do you see next for work gatherings, communication, and change?

I hope the pandemic workplace has given us awareness about the opportunity to do better. And I think it has revealed what we’re really gathering for—which is not information, it’s connection.

Brilliant! Yes, it’s about becoming more human, collectively. It’s about simplifying. And it’s about being mindful of what’s at stake when we make choices about when, where, how, and why we show up and communicate with others.

How Has Technology Impacted the Way HR is Managed?

In the last two years, companies have faced an increased need for better software and improved processes throughout the digital space. With many work teams working remotely from a variety of places, there has been a surge of software options to optimize and manage complex HR procedures across businesses. Kiran explains:

“There’s been a huge proliferation of multiple apps in the workplace. Suddenly post-April 2020 companies globally scoured everywhere to look for different types of applications that could digitize processes and deliver a digital-first experience. What’s really happened is there’s been a sudden influx of too many apps and too many systems. This overcomplicates the process. Technology has impacted HR pretty massively, but also, it’s brought about a lot of concerns, issues, and frustrations.”

HR Systems and Onboarding

One of the most crucial functions of an HR system is the onboarding process. The importance of this process going smoothly directly correlates not only to a company’s success but also to its financial health. Kiran states:

“We work with companies where day one of an individual joining and getting started is billing day, right? This means that the moment the person starts, you actually want them to get onto the floor and start becoming productive. That’s billing hours in whatever that industry may be. Now, if your onboarding system does not enable them to do that, you are actually losing revenue when your assets like your laptops are not ready until day five, or day 10 in some cases.”

With all the benefits of a unifying HR system, are there any drawbacks? Kiran explains some of the challenges:

“One of the biggest questions from an ownership perspective is when you’re thinking about onboarding, who owns asset allocation. Is it HR? And until you understand the plan that ticks off all these boxes, it becomes very tough to think about unification. 

Managing HR in the Future

With all of these quick shifts regarding HR systems, will there be any more major changes in the way that HR is managed in the future? Kiran gives us his prediction:

“You still have about a good decade to two decades of innovation in front of you. We haven’t even touched the tip of the iceberg when it comes to how data could be used. Or, how you could potentially automate verification systems, or automate even career mapping from a data perspective. So I think there’s a lot more that needs to be uncovered and developed from a future perspective.”
