#WorkTrends: Limitless: A New Framework for Employee Engagement

When Laura Gassner Otting was working as an executive recruiter, she had a revelation: success does not always equal happiness. Over time, she’s come to see that the people who are happiest in their jobs have achieved what she calls “consonance.”

“It’s people who have carved their own path, who have figured out, ‘This is the one that I really want to do,’” she says.

But getting to a place of consonance requires rethinking how we approach employee engagement. So we sat down with Gassner Otting to discuss the relationship between employee engagement and career satisfaction. Her new book, “Limitless: How to Ignore Everybody, Carve your Own Path, and Live Your Best Life” is a great place to start.

The Stats Behind Engagement

It’s a no-brainer to say that employe engagement is important. If your employees aren’t engaged … well, you might not have a company after a while.

The reality is that engagement is a serious crisis in the workplace. “There was a Gallup study that was done a few years ago that said that only one-third of U.S. workers are engaged in their work,” Gassner Otting says. Statistics further bear out that engaged workers are 22 percent more effective for the companies they work for — hence, the need to devote organizational resources to engagement.

However, Gassner Otting reminds us that there is no magic formula to engagement — not even for the same employee. Our identities do not remain static over time. As we get older, we change, and we prioritize different things. We get married, have kids, and sometimes throw a bit too much of our savings account into a grab bag of mid-life crisis hobbies.

Managers must ensure they are getting to know each employee on an individual level. Creating these relationships is essential to knowing what a person cares about individually, engaging them to do their best work, and helping employees find consonance.

The Four C’s

Consonance is almost a feeling of zen with one’s work — what Gassner Otting calls “being in this frictionless sense of belonging.”

Achieving consonance is not as difficult as it might sound. Gassner Otting has created a framework that breaks down consonance into four categories. “They all very conveniently start with C,” she jokes.

  • Calling
      Calling is your sense of purpose — what drives you. “It can be a family that you want to raise,” says Gassner Otting. “It can be a societal ill that you want to solve.” People all have different callings, she explains, but we do have one thing in common: “We all have that thing.”
  • Connection
    • “Connection is really the answer to the question of ‘Why do I matter? Why does my work matter?’ ” she says. Find your place in your company’s organizational chart, and understand why you matter.
  • Contribution
    • “While connection is all about the work, contribution is really about you, individually,” Gassner Otting explains. Figure out how you want your work to contribute to your community and the values you want to manifest with it.
  • Control
      Control is the act of self-assertion — finding out how much control you need over the other three C’s to achieve your personal idea of success and happiness. “For each one of us, that’s going to be very different,” she says.

When I Started Focusing on the Right Things

My husband recently summed up a work-life conversation, saying, “It’s a funny thing, but when you start focusing on the right things, everything else starts falling into place.”

I cling to this, as I pursue a new phase in my journey.

Just seven months ago, I felt adrift as frustration began seeping into my foundation. My resume and career storytelling business was booming, and life at the lake with my husband was an actualization of dreams. Unable to pinpoint what was amiss, returning to shore became difficult.

As the intensity of these feelings grew, solution cues began to sail into my line of vision, and one Saturday last spring, Whitney Johnson became a beacon.

I have known Whitney through social media for several years, as we connected initially through Twitter and on several occasions have worked together or referred business.

In a moment of emotional aha, I clicked on her website and then the Coaching tab. I felt the hope of possibility surge, took the leap and emailed her, asking if she would consider me as a coaching client.

Whitney and I began working together in August of this year. She aptly describes herself as an accountability and thought partner. After some initial worksheet homework, akin to what I have my clients complete, she and I began mapping out a plan.

We are nearly three months into our coaching, and change is afoot.

  1. The eye of the focus needle is helping me sort through overwhelm.
  2. My revenue is increasing.The power of a thought partner has helped me articulate value into revenue, converting prospective client concerns into enthusiasm to invest in their careers.
  3. Profit margins are growing.Reframing my offerings to be more profitable for both my clients and myself is foundational to our coaching.
  4. I’m baring my strengths.When overwhelm started to grip my life, I could feel my intellectual and creative powers waning. Having a coach cut through the fog and gently remind me of strengths – my superpowers, as Whitney refers to them – has been powerful in helping me to rev up those strengths for my clients, while also fulfilling my own satisfaction goals.
  5. I’m sharpening my ‘no.’While declining invitations to collaborate or contribute to a new project had become a familiar act, the ‘why’ behind my ‘no’ had become dull. Looking at the most interesting-sounding opportunities through the lens of current goals helps me to determine if they are truly part of my overall focus. It also makes my ‘yeses’ more exhilarating.

I love how I feel after an hour of lightning-round coaching, my head stuffed full of new ideas while also ratcheting up plans in progress. As with any bold change in life, the outcomes are rich with experiences and stories well beyond what I originally imagined. Coaching with Whitney is an empowering journey of disruption.

5 Truths: Insourced Leaders Promote From Within

Insourced focused leaders should be tuning into ways to recruit and retain talent from within for strong results and increased employee satisfaction.

When my parents started in the world of work, there was an unwritten rule: put in two to five years on the job with a set job description and title before making your next move. Impress people, work 50+ hours a week, learn everything, and become essential to the organization. It was a recipe for success pulled straight out of 50s movies, and it was the way to move up the corporate ladder.

With every promotion, the interval between new titles might have gotten a little longer, but the company offered security and a sense of belonging. People might have been restless, but they knew where they stood. Companies retained talent, for the most part, because talent wanted to stay. There was a gold watch at the end, remember.

The path of career people who came up in the 80s, 90s, and now has been much different. Our perception of ‘meaningful work’ is different. Companies have a different attitude, too – I seldom meet anyone who’s been at the same company for more than five years. Perhaps this is par for the course for technical recruiters, or maybe it’s a sign of something different: companies have pulled the corporate ladder out of reach.

For some of my clients, in fact, there’s a belief that hiring from the outside is preferable to promoting from within – the ‘fresh blood builds a stronger company’ idea. While that trend may be good for recruiters, it isn’t cheery news for workers looking for promotions. I hear from people every day looking for work. Some are unemployed, but more feel trapped in a meaningless job or fear their skills have timed out. Many feel there’s no place to grow in their organizations. At the same time, companies bemoan the lack of employee loyalty and engagement.

HR Technology exists to help leaders solve at least a portion of these talent management issues. Maybe it’s time to make internal (upward) mobility a priority again.

What can leaders do to create a culture of loyalty while making growth and innovation a priority?

Here are five ideas to make the next rung of the corporate ladder easier to reach:

  1. Reinstate employee referral bonuses. A staple of fast-growth startups, referral bonuses give employees an incentive to stay – and to bring their talented friends onboard. It might seem risky or profligate in a time of slow job growth, but your top talent wants to work with other talented people, and their networks may be better than yours.
  1. Create an internal talent scouting network. Many managers fear losing their best people. Recognize managers who push talented employees to the next step in the organization. You might not be able to promote them right now, but they are demonstrating their commitment to the company, so find a way to acknowledge and reward them. Why not a 10 or 20 percent finders’ fee for bosses who nurture great employees?
  1. Cultivate fast-start work groups. You know who your best managers are. Choose the best from each department or business unit – especially in traditionally rapid-turnover areas, e.g. sales – and give them a management task: identifying and fast-tracking talent. Make it an MBO goal.
  1. Invest as much in management training next year as you spent on job ads last year. Fortune 500 companies appear to be headed in this direction but smaller companies may not have the leeway to send star performers to Harvard or Wharton for executive training. So look to other sources for courseware and build your own programs. Start with Harvard – MIT edX online offerings and work up and in.
  1. Institute a management and executive book club. Not all business-themed books are a bore; talk to the manager who’s most effective, or consult with someone from your Board. Find out what they’re reading and distribute copies to your managers. Pop quiz in 15 minutes.

Research shows it takes two years for external hires to perform as well as internal candidates promoted on the job. Ensure your organization has a promote-from-within strategy – every company needs a farm team.

Bring Your "Genius" To Work #TChat Recap

Have you felt that kind of harmonic convergence in the workplace? Brotherhood and sisterhood. A deep sense of interconnectedness and shared purpose that moves you forward. Participation in a team whose members continually learn from one another and push one another to contribute their best.

Collaborative energy can be a powerful creative force — just as it has been for more than 40 years with my favorite band, Rush. Geddy, Alex, Neil. Each has lived, lost and loved his work, with every fiber of his being.

OK, I’m a fan. I romanticize. But the proof is in the music. They take their craft very seriously — blending bass, keyboards, guitar, drums and evocative lyrics. They also have fun. Lots of serious fun. And failure. They’ve seen their share of failure, too.

They’ve pushed themselves individually — and as a team — with a kinetic energy that knows no bounds. To me, this is refreshing, because I constantly hear the world of work cliché about how easy it is to find your passion and be happy with what you do.

It’s not that easy. It takes introspection and homework, plus a lot of practice and perseverance. But the good news is that the investment that pays off in ways that you can apply in your life. It’s not about becoming a big-time rock star. It’s about understanding your particular brand of “genius” — something you can get your heart around, and rev over and over again, until the vibe is right for you. It’s the full measure of your unique skills, experiences, passions, interests, talents, abilities, and attitude that you possess.

This week at #TChat Events with guests Maggie Mistal and Laura Rolands, the TalentCulture community examined this “core genius” in all of us. And I learned a two-step lesson:

1) Choosing Incremental Steps  Big leaps aren’t in most people’s risk-adverse DNA. For many of us, discovering what we can do (and what we’re here to do that only we can do) naturally unfolds one small step at a time. It’s like learning to play as a team, but internally, and with continuous refinement. My first step came as a child, when I began connecting words into honey-laced phrases. I’ve covered a lot of territory since then (with multiple side trips), but I’ve never looked back.

2) Can Lead to Monumental Outcomes  The operative word, here is “can” — but the point is that legitimate breakthroughs are possible from incremental steps. Finding your core genius is a very personal, soul-searching endeavor that requires self awareness, reflection and prioritization. Before you brainstorm life-changing career possibilities, you have to start with a meaningful decision framework. You need to learn what’s important for you, first.

Soul Search — Then Job Search

Most of us assume that the best way to find a job is to look at what’s available in online listings, or to follow someone else’s advice. However, these methods often lead to unfulfilling career choices.

You only need to look at the latest job satisfaction surveys to recognize how unfulfilled most workers feel. For seven straight years, The Conference Board has reported that less than half of U.S. workers are satisfied in their careers. So what can you do to find job satisfaction and fulfillment while still making a great living?

Uncover Your Core Genius

“Core genius” is the special contribution that each of us brings to our professional life. It’s what you are in this world to do that only you can do. It’s the unique package of skills, experiences, passions, interests, talents, abilities and attitude that you possess.

Take my client Laura Rolands. Laura was a hard-working Human Resources executive at Chrysler. She’s also a mom. When Laura’s son was diagnosed with ADD (Attention Deficit Disorder), she got to work and investigated how to best help him with attention strategies at school and in life. Through this experience and through our career coaching work together, Laura realized she had a talent and an interest in helping people with attention issues.

It led Laura to start an attention coaching business shortly after accepting a voluntary buy-out from her position in the automotive industry. Her business is in a relatively new field, focused on coaching people to overcome challenges associate with ADD or ADHD (Attention Deficit Hyperactivity Disorder). Actually, you don’t need a diagnosis to benefit — anyone who feels overwhelmed or distracted in today’s hyper-connected environment will find value in Laura’s services. Her clients have developed time-saving personal routines, and have improved their academic and business performance.

The Path to a Successful Career Fit

In 10 years of coaching, I have seen that we are each uniquely built to fulfill a specific purpose. And I am proud to have many success stories such as Laura Rolands. However, too often people take their unique talents for granted. In fact, the real challenge is that most people have no idea what their purpose is. That is where I help.

I believe the best way to find your purpose — your core genius — is to conduct a formal Soul Search, and get specific about all the elements of your ideal career. It starts with helping clients assess themselves in 8 essential dimensions, as part of the “Soul Search, Research and Job Search” process I developed.

These elements include: 1) your top interests, 2) key motivators, 3) skills you want to employ, 4) ways you want to contribute, 5) best qualities, 6) best work environment, 7) activities you enjoy most, and 8) salary and benefits.

Soul Search Before Job Search

By working through exercises and self-reflection questions, we prioritize what’s most important and brainstorm career possibilities that match those elements. You can gain even deeper clarity with my downloadable (PDF) Soul Search workbook.

This workbook contains over 30 pages of exercises to help professionals uncover the eight core elements of your core genius. The insights developed from each exercise are designed to correspond with a section of your own personalized career guide. This helps you easily organize and interpret the information as the basis for brainstorming new career possibilities and making sound decisions about the best options for you.

So stop looking at want ads and instead start talking to anyone and everyone about the ways you are already of service. Carefully process all of that input, and you’ll see viable new options ahead. Take seriously the value you bring to the table, and (like Laura Rolands) believe that you can get paid to deliver it. Let others know about the high-value service you are prepared to provide. Then deliver it consistently and professionally. Soon, you’ll find you have more than enough work in your new role — and you’ll be making a living while loving what you do.
