Four Ways to Overcome the Frontline Labor Shortage

A record 10.9 million jobs went unfilled in July. Meanwhile, 8.4 million people remained unemployed in August. If there are more jobs available in the U.S than people who need them, why is there a frontline labor shortage that’s causing restaurants to close dining rooms, retailers to reduce hours, and delivery operations to run short on drivers? Why didn’t the decision to cut off additional federal unemployment payments get people back to work?

The Great Resignation is hitting the frontline hard as businesses struggle to regain their footing after a year of shutdowns. Unfortunately, there’s no end in sight. New data from Arlington Research and Axonify shows that 45 percent of frontline workers have already decided to leave their jobs. Retailers, grocers, and restaurants that are already struggling to keep up will find themselves even more understaffed and overwhelmed when the holiday season arrives.

Why can’t we retain frontline workers?

Almost 50 percent of frontline employees were furloughed or laid off last year. Essential workers have dealt with non-stop safety concerns, operational changes, and frustrated customers. Frontline jobs have always been physically and mentally exhausting. The pandemic represents a tipping point for this part of the workforce. As executives determine the way forward for their businesses, frontline workers are making decisions about their own futures.

Many employers have improved their compensation packages as a way to attract and retain workers. Amazon hiked its average U.S. starting pay to $18. Target launched a debt-free education assistance program for its 340,000 frontline team members. Disney offered $,1500 hiring bonuses for culinary roles in its theme parks. These are great improvements, but they’re just first steps because they don’t address the main reason people are quitting: the work experience.

Compensation ranks fourth on frontline employees’ list of reasons for leaving. Burnout is number one. You can’t pay people to stop feeling exhausted. And compensation only goes so far, especially as more employers offer competitive wages. Beyond band-aid solutions, organizations must meaningfully improve the day-to-day work experience to attract the best people—and keep them. With that in mind, here are four things you can do to overcome the labor shortage and become a frontline employer of choice.

Show employees that you care.

Burnout is the biggest reason frontline workers are walking away. Number two: lack of appreciation. The pandemic has made us all reflect on how we work and live, and the subsequent economic rebound has opened new opportunities. Staying in a stressful job where you’re not appreciated just isn’t worth it.

Fix this by making “thank you” the two most commonly used words in your workplace. Next, prioritize mental health by making related benefits and training widely available to full-time and part-time staff. Show new and experienced employees you prioritize their wellbeing by reducing common job stressors. This includes offering flexible scheduling and monitoring employee workloads. Foster a sense of community through social events and recognition programs. Even better, leverage employee-led committees to organize these activities.

Foster an inclusive and equitable workplace.

Frontline employees work in stores, branches, and warehouses. Their time is heavily scheduled, often to the minute. They’re unable to work remotely or adjust their schedules to accommodate personal responsibilities. This inflexibility has a direct impact on their job satisfaction, as 64.2 percent of store-based employees expressed happiness with their everyday work as compared to 81.4 percent of office-based workers.

This workplace inequity extends to factors like career development and pandemic support. In every case, employees who work on-location are less happy with their workplace experience as compared to those who work in an office. Furthermore, part-time employees are significantly less satisfied than full-timers when it comes to compensation, communication, technology, and manager support.

Become an employer of choice by demonstrating that everyone–regardless of role, location, or status–gets an equitable opportunity to succeed. Explore flexible working practices, such as adjustable shift times and hybrid roles. Conduct regular equity assessments to identify and close gaps between location and office-based work.

Empower frontline managers to create positive experiences.

One in two employees have quit a job to get away from a manager. Frontline employees who intend to leave are less happy with their direct managers (66 percent) as compared to those who plan to stay (80.9 percent). On the frontline, the manager is the face of the company, and they play the most important role in preventing turnover.

But managers walk a challenging tightrope between short-term performance goals and long-term relationship building. To avoid the frontline labor shortage, provide employees with the support they need to prioritize their teams. Reduce administrative workloads so they have the time to be present in the operation. Make sure new managers receive training and support immediately instead of waiting for the next program to come around. Provide on-demand resources and microlearning to help them prepare for their new roles.

Build your talent pipeline before you need it.

Many of the frontline workers who left were your best people. They were your future supervisors and managers. Hiring challenges make it unlikely that you’ll fill these gaps with external candidates. Instead, you need to build your talent bench internally ASAP. However, 35.8 percent of frontline employees only receive training during big job changes while 20.3 percent rarely or never receive it.

Frontline workers have always been difficult to reach with traditional classroom-based training. Pulling them out of the operation hurts the business, so their development opportunities have been limited. On the flip side, a reimagined training program is one of your best lines of defense in the war for frontline talent.

Apply new talent strategies, such as mobile and microlearning, that make development opportunities more accessible on the frontline. Design reskilling and upskilling activities that can be completed in just three to five minutes per day, thereby not disrupting the operation.

Employee experience can end the exodus.

The frontline labor shortage isn’t just about pay. It’s about the work itself. If you want to attract and retain the right people, give them an experience that helps them be their best, feel included and supported, and develop their careers. [#WorkTrends] Hiring Hourly Employees, Improving Candidate Experience

Hiring hourly employees — for retail, travel and hospitality, hospitals, restaurants, and warehouses — is more critical now than ever before. 

So why don’t we make the hiring process easier? And why don’t we treat those on the front lines better?

We’ve been counting on our frontline staff members, many of them hourly employees, for nine months now. And we’re about to start rebuilding workforces. So soon, there’s likely going to be a tidal wave of organizations hiring hourly employees. 

So as your company tries to beat the competition and attract the best talent, and as you work to improve your employer brand, there are two words you need to think about seriously: candidate experience. This means this week’s podcast is just for you!

Because this week on #WorkTrends, we’re taking a deep dive into the best way to provide a super candidate experience for hourly employees.  

Our Guest: Quincy Valencia of Alexander Mann Solutions

With the inevitable hiring surge soon to begin, I’m thrilled to be joined by Quincy Valencia, Vice President – Product Innovation, at Alexander Mann Solutions. Having worn many hats throughout her 20-year career, Quincy has firsthand knowledge of the challenges faced by candidates, recruiters, hiring managers, leaders, and vendors. In her current role, she leverages her passion for challenging the status quo as she designs new products that bolster AMS’s leadership position in the global recruitment industry. So who better to talk about something we don’t talk about enough: The challenges ahead of HR, recruiters, and hiring managers responsible for hiring hourly employees?

My first question for Quincy was simple: “Why do so many organizations leave hourly employees out of the candidate experience equation?” Her answer was both nostalgic and a reminder of far we need still need to go when hiring the best hourly candidates:

“It’s a vestige of old. Going back to the 90s, you had a personnel department. Everybody had the same process: People would come in, fill out the application, and you would hire. Later in that decade, technology came in, and we designed new procedures around old processes. Through the decades that followed, we’ve continued to promote the same old processes developed and designed for your salaried professionals — and not hourly employees.”

“Hourly workers have been looked at as more of a commodity — they kind of come and they kind of go. Turnover is higher. This work is not meant to be your forever job, and so that’s been okay.”

Improving Candidate Experience When Hiring Hourly Employees

After saying I firmly believe we should treat every employee as a valued member of a team — as humans — I asked Quincy why candidate experience is so vital now. Her answer was heartwarming: “Look, it is 2020. We’ve learned a lot about who really supports our businesses. And we know those people want us to treat them with the integrity, dignity, and respect they deserve. These are the people on the front lines of our economy. They are often the face of the businesses we all frequent. That should translate into your candidate experience, now so more than ever.”

Quincy added: “As our organizations are trying to grow and rebuild and survive this global pandemic, there’s a renewed focus on how we are competing for this talent. We’re having to really focus on the needs of the candidate. Fortunately, I’m seeing employers give this issue the due consideration it’s been deserving for a long time.”

So how do we improve the candidate experience? As anticipated, Quincy was ready with some real solutions to our very real challenges. “Number one is speed. Go through your application process. See how long it takes, how many broken links there are, and how many steps and clicks it takes. In a lot of cases, you’re going to be frustrated.”

Quincy continued: “Number two (or maybe 1A) is mobile. Applicants must be able to apply from anywhere. A lot of people don’t even have laptops or desktops anymore. So close to 70% of all job searches, certainly within the hourly category, begin on a mobile device. And then, number 3 is communication. Make sure you are not letting candidates go into that black hole of ‘I applied, and I’m never going to hear from you again.’”

Sure, some of this sounds simple enough. But how many of us are actually walking through our own application process? How many of us know how well we treat our candidates, including hourly employees? Quincy and AMS have certainly invested the time and energy necessary to understand their candidate experience — as we all should!

Connecting During Crisis: Engaging Your Frontline Workforce

Over the last few months, there’s been a lot of talk about the current situation of forced remote work and its impact on employee collaboration, productivity and engagement. This is a legitimate concern and one that I myself, as a CEO, am tackling. But the discussion has largely been focused on desk-based employees, who typically sit in front of a computer and can perform their jobs from anywhere in the world as long as they have a laptop and WiFi connection.

Frontline workers, however, are in a completely different boat. They don’t sit in front of a computer all day; they often work long shifts (sometimes 12 hours or more); they’re the first and last points of interaction with customers. Most importantly, frontline workers aren’t accustomed to interacting and communicating with their managers and HQ leaders via face-to-face meetings.

With COVID-19 leading to country-wide lockdowns and social distancing rules, the entire world is dependent on frontline workers for essential services, such as stocking groceries, shipping online orders, providing healthcare and transportation. That means longer work shifts, more uncertainties about their roles and more stress for frontline workers. As this happens, staying informed and getting regular feedback will be essential to navigate through these uncertain times.

Subpar Onboarding Experience Can Prompt Early Turnover

According to a recent article on the Muse, companies like Kroger, Unilever, GSK, Wells Fargo, UnitedHealth Group, Instacart, Deutsche Bank and Asana are still continuing with their hiring plans amidst the current crisis. This is due in large part to the fact that these businesses provide ‘essential’ services and goods. But what happens once these frontline workers are hired? What will their onboarding look like? How prepared are HR teams to digitally adapt their onboarding processes?

When we asked HR professionals to cite their biggest challenge with onboarding remote and distributed employees, the top two responses were ‘making them feel like part of the team’ (17 percent) and ‘providing clarity and context about role expectations and career growth’ (17 percent). Following close behind, 15 percent cited ‘integrating into company culture’ as the biggest challenge, while 13 percent struggle to establish communication norms. If you look at these responses, it’s clear that onboarding plays a major role in employee satisfaction, career development, fulfilment, engagement and retention. But for most employees, being able to physically interact with managers, colleagues and leaders can go a long way in making them feel like part of the team and forge relationships with coworkers. So, if virtual onboarding sessions are too drawn out, dull, uninspired, new hires could end being early leavers.

Turnover is not a new problem for organizations. Early turnover, however, is even more troublesome, with 20 percent of employees leaving with their first 45 days of employment. Our study’s findings indicate that HR teams, who are faced with onboarding thousands of employees virtually, could see an increase in early turnover. And the culprit could very well be HR’s inability to virtually onboard new employees in a way that’s just as informative, interactive and engaging as it would be if it were conducted in-person.

More Direct Feedback Supports Better Job Stability

As our study found, it can be tough to communicate and engage with remote and distributed workforces. For example, a mere 8 percent of the surveyed HR professionals said they keep a regular cadence of one-to-one meetings with remote workers, while only 12 percent commit to a communication charter. On top of this, 15 percent of HR professionals said they struggle to provide regular feedback on performance and career development.

These findings are troubling for a few reasons. First, frontline workers are currently being pushed to the limits. As the pressure mounts, it will be more important than ever to provide a safe space for frontline workers to vent their frustrations, voice their concerns and ask important questions related to their roles and responsibilities. But if their managers and HR teams don’t make themselves available for these one-to-one conversations, you can bet it will manifest itself in lower productivity, less cross-team collaboration and potentially worse performance. So managers need to carve out time in their schedules and virtually meet one-to-one with their teams on the frontline. Even if it’s a 10-minute check-in twice a week, this could help frontline workers feel less stressed and get clarification about their role and tasks. The more clarity they get, the better they’ll perform their jobs, which will lead to better customer satisfaction, loyalty and future sales. While these are positive outcomes for the businesses that employ frontline workers, it will also help frontline workers prove their value and maintain job stability during unstable times.

Digital-First Culture Engages Frontline Workers

According to Stephen Redwood, principal at Deloitte Consulting LLP, “At digital-first organizations, people, processes and structures are all focused on optimizing digital so companies can be more productive.” I agree wholeheartedly. And this is especially true for frontline workers, who rely on mobile devices, communications apps, productivity apps and collaboration apps to stay connected, get relevant updates about the business and their roles, schedule meetings with their managers, among other things.

What does a digital-first culture look like? For one, it’s one that isn’t reliant on face-to-face meetings. For example, companies with a large number of frontline workers should hold virtual all-hands meetings twice a week at least. Reserve one of the two weekly all-hands meetings solely for Q&A with the staff. Let your frontline workers ask any questions they want — be it about how the coronavirus outbreak may impact job stability (i.e. layoffs, furloughs), plans for hiring, or anything else. Don’t make the virtual all-hands meetings excessively long — keep them to 30 minutes maximum so that you can keep your frontline workers engaged, without interrupting their work too much.

Another way to help frontline workers integrate with the company culture (especially in the midst of a crisis) is to have managers share a weekly message of motivation. By posting this type of message into designated Slack channels, teams can start their days with a positive attitude and still feel a sense of connection to their fellow colleagues, teams, managers and leadership.

To make a digital-first culture work, it has to come from the top down. Leadership needs to believe in the value of digital tools for driving employee collaboration and engagement. Beyond that, getting buy-in from the C-suite will require proving how digital tools will help maintain business continuity, increase customer satisfaction (and repeat purchases) and drive revenue growth.
